I moderate a very polite community of about 1500 users. There are 2 other mods.
I’m not confident Reddit is the right place for it anymore. I just reached out to my fellow mods to see how they’re feeling. We didn’t participate in the blackout because
- the most we’ve modded is marking something as a spoiler after someone posted and
- I was reeling from IRL surprise badness (which seems mostly resolved)
Does anyone have advice on migrating a subreddit over to Lemmy?
In your shoes, I’d probably create the Lemmy community first, link it in the subreddit, and then let both the Lemmy comm and the subreddit coexist at the start. Then talk with the users about a potential migration.
And by “talking” I mean dialogue; not just a “we mods are moving to Lemmy and you guys are supposed to follow us”, but taking into account their concerns, ideas, and vision for the community.
In special, tweak the rules of your Lemmy comm to address issues raised by your most active subreddit users (your sub is small, so odds are that you know who they are). That’s important to show that, if they want, they can build the new comm with you mods.
Later, as the Lemmy comm is already stable, I’d slowly restrict what users are allowed to post in the subreddit. Focus primarily on things that Reddit could use as excuse to shit on your subreddit; for example, chunks of the terms of service that are not currently enforced, but may be in the future. And if users ask “why”, be honest with it - tell them something like “Reddit is going downhill, and we don’t want this community to scatter”. (It’ll scatter a fair bit though. That’s sad but unavoidable.)
Depending on the topic of your community, you might also want to migrate its content to Lemmy. Even doing it manually would be better than nothing.
That all sounds like good advice.
The funny thing is, the subreddit already had to move 4 years ago. The original sub had been unmodded for years, but the community was still active. Then the creator of the subreddit returned and declared that he hated what it’d become, and banned everyone and took the sub private. So we made a new sub with a related name. When the creator went full “take his ball and go home” and deleted his account, I claimed the original subreddit, and pointed it at the (now established) new subreddit because it felt way too confusing to move back to the original subreddit.

Not everyone will move, but if you’re sure. Choose an instance, make your community and then redirect your users. That’s basically all you can do.
Could also put the subreddit in restricted mode so that anyone who wanted to continue posting would have to either move or create an alternate sub.
